The case for a revenue intelligence layer
Deal context lives in a dozen different systems. What would happen if something actually stitched it all together?
Every seller I know spends a surprising amount of time just rebuilding context. Before a deal review, they'll scan email, skim the last call notes, check the CRM timeline, search Slack for what the SE said last week. They're trying to reconstruct what's actually happening in the deal. And they do this every week, for every deal, before every meeting.
Managers do the same thing but across an entire team's pipeline. Read CRM updates, cross-reference with 1:1 notes, apply judgment about which reps tend to be optimistic, produce a number.
Then the CRO rolls those numbers up, applies another layer of personal judgment, and presents a revenue view to the board that's three interpretive layers removed from any actual customer interaction.
This isn't a dysfunction at some struggling startup. This is how it works everywhere.
I keep coming back to this because the problem is so obviously structural and yet so universally tolerated. Deal reality lives in fragments. CRM records, call recordings, email threads, calendar events, shared docs, Slack channels, proposal drafts, legal redlines. No single system holds the whole picture. No system connects the signals. So humans do it. Manually. Repeatedly. And every time, they lose fidelity.
Think about what actually gets lost. The call recording captured a moment of hesitation from the economic buyer. The email thread shows procurement going silent for two weeks. The mutual action plan has three overdue items. Each of these is a signal. Together they tell a pretty clear story about where the deal actually stands. But nobody has time to synthesize all of them, so the story gets compressed into "deal is on track" in a CRM text field.
You end up with a revenue system that runs on opinion rather than observation. Stages get declared rather than derived. Forecasts are narrated rather than computed. Risk surfaces late because the signals were there all along, they just weren't connected to each other.
I've been sketching what a different kind of system would look like. Not a better CRM or a fancier dashboard, but a persistent layer that processes every interaction between your team and the customer and maintains a continuously updated model of each deal.
At any point, this system could tell you what's been verified through actual interaction evidence, what's being assumed without evidence, what was strong before but has weakened, and what changed since the last time someone looked.
It wouldn't replace seller judgment. Sellers would still own the relationship and the strategy. But they'd operate from a shared evidence base instead of rebuilding context from scratch every Monday.
For managers, it would change pipeline reviews completely. Instead of asking "where does this deal stand?" and receiving a story, the conversation would start with what the data actually shows and focus on the gaps and actions that matter. For leadership, it would replace forecast guessing with computed confidence. Not aggregating opinions about pipeline, but deriving probabilities from verified signals. Is the champion actually engaged? Are the right stakeholders involved? Is the commercial conversation moving forward or has it stalled? Are timeline commitments being met?
The signals for all of this already exist. They're just sitting in different systems, unconnected. Conversation content, engagement patterns, who's responding and how quickly and how substantively. What was agreed in meetings versus what was delivered. Pricing discussions, contract redlines, legal engagement. The gap between what was committed and what was completed is one of the strongest predictors of deal health, and almost nobody tracks it systematically.
I don't think you'd want to rip out your existing process to build this. The better approach is to run it in shadow mode. Deploy the system as a pure observation layer. Let it ingest interaction data for 30 to 45 days. Let it build its own evidence-based view of every deal. Don't change any existing workflows.
Then compare. Where does the system's view match the team's view? Where does it disagree? When it flags a deal as weak that the team committed, what does the evidence actually show?
This comparison period does two useful things. It validates accuracy before anyone depends on it. And it shows the team, concretely, with their own deals, where the gaps are between narrative and reality. That second thing is often more valuable, because it creates the willingness to actually trust the system going forward.
I think this is really a shift in how organizations understand revenue, not just better forecasting. Today revenue is understood in hindsight. We know what happened last quarter, and we guess at this quarter. A properly built intelligence layer makes that understanding continuous and real-time. That changes how resources get allocated, how customer success engages, how product teams read market signals.
The CRM was the right tool for when customer relationships were basically transaction records. But relationships now generate dense, continuous streams of interaction data. The system that makes sense of them needs to be equally continuous.
I keep thinking of it as the difference between a photograph and a video feed. CRM gives you snapshots that someone chose to take. What you actually need is a living picture that updates itself.
